The European AI Honeymoon Is Over

Workers across Europe are using AI more than ever, but confidence in the technology has plummeted 18% as workplace reality sets in. Usage is up, trust is down, and organisations that treat this as a technology problem rather than a people problem are heading for serious trouble.

The workplace honeymoon with AI is officially over, and European businesses ignoring that fact are storing up significant problems. A January 2026 study from ManpowerGroup found that, for the first time in three years, workers' confidence in AI has fallen even as usage climbs. More people are deploying these tools than ever before, and fewer of them trust what they produce.

That paradox should trouble every boardroom from Manchester to Munich. Europe's AI adoption narrative has, until recently, been relentlessly optimistic: regulatory frameworks being built, sovereign AI models funded, skilling programmes announced. The data now demands a harder conversation.

Candour's experience is a microcosm of a broader European pattern. The first win is seductive: a prompt that nails a product description in seconds, a summary that saves an hour, an image that would have required a photographer and a studio. Then comes the reckoning: a confidently fabricated statistic, an hour of prompt engineering that ends with the task being done manually, a tool that makes the process slower rather than faster.

Farrar's team has responded with a set of practical disciplines that other European SMEs would do well to examine:

  • Frame experiments as "test and learn" exercises to reduce pressure for immediate perfect results
  • Appoint internal AI champions to track developments and share working knowledge across teams
  • Run regular training sessions paired with honest check-ins about frustrations and dead ends
  • Focus on specific, demonstrable use cases rather than broad, unfocused deployment

One concrete win: the team built a Gemini-powered tool trained on brand guidelines that generates press-ready quotes clients can approve for media use. But Farrar remains clear-eyed. The wins are real, and so are the losses.

The Training Void at the Heart of the Problem

The confidence collapse has a straightforward structural cause. More than half of ManpowerGroup's respondents (56%) reported receiving no recent AI training, and 57% had no access to mentorship. Employees are being handed powerful, complex tools with almost no guidance on how to use them effectively, and then their employers are surprised when confidence erodes.

This is not merely a skills gap; it is a management failure. The EU AI Act, which entered full applicability in 2025 and 2026, places explicit obligations on organisations deploying high-risk AI systems to ensure staff are sufficiently trained to oversee and intervene in automated decisions. Even for lower-risk productivity tools, the Act's transparency and accountability principles create a clear expectation that deployment is accompanied by genuine workforce preparation.

Dr. Philipp Lorenz-Spreen, a researcher at the Max Planck Institute for Human Development in Berlin who studies human-AI interaction, has argued publicly that cognitive overload, not capability, is the primary barrier to productive AI adoption. When workers lack a reliable mental model of what a tool can and cannot do, they oscillate between over-reliance and blanket scepticism. Neither posture is productive, and neither emerges from informed, well-supported use.

The mismatch between polished product demonstrations and messy workplace reality is a related driver. The Gatekeeper Emerges as a Critical Role

For some leaders, preventing confidence erosion has become a substantial and deliberate part of the job. Randall Tinfow, CEO of REACHUM, estimates he spends roughly 20 hours of a 70-hour work week vetting AI tools and partners before they reach his team. His logic is straightforward: the signal-to-noise ratio in the current AI market is appalling, and protecting his workforce from dead ends is itself a productivity investment.

"There's so much noise, and I don't want our team to get distracted by that, so I'm the one who will take a look at something, decide whether it is reasonable or garbage, and then give it to the team to work with," Tinfow said.

This gatekeeper function is emerging informally across European businesses, particularly in sectors where AI adoption is accelerating rapidly under competitive pressure or regulatory incentive. The alternative, which is allowing every employee to run their own trial-and-error experiments with dozens of overlapping tools, produces exactly the confidence-eroding experience the data captures.

Verity Harding, AI policy director at the Tony Blair Institute for Global Change in London, has consistently argued that AI deployment in organisations requires the same structured change management discipline as any major operational transformation. The technology component, she contends, is frequently the easiest part. The people component, including communication, training, expectation-setting, and psychological safety to fail and try again, is where most programmes fall short.

What European Businesses Must Do Differently

A Harvard Business Review analysis adds a counterintuitive dimension to the picture. Researchers found that when employees gain access to AI, they do not simply work faster on the same tasks. They work broader: taking on more assignments, extending their hours, and expanding into adjacent responsibilities. AI is not straightforwardly reducing workload in many cases. In some contexts, it is intensifying it, and that intensification, without accompanying support, is a direct route to the burnout and scepticism the surveys are measuring.

Europe's varied national contexts produce their own complexity. The United Kingdom's relatively permissive and innovation-focused AI posture, Germany's engineering-culture demand for reliability and precision, and France's state-backed emphasis on sovereign AI capability through Mistral AI and similar initiatives all shape how workers and organisations approach these tools. A single adoption strategy will not travel well across these contexts.

The organisations that will build lasting competitive advantage are not those deploying the most tools. They are those investing in the following in parallel with deployment:

  • Structured, role-specific training rather than generic vendor onboarding
  • Access to internal or external mentorship for sustained skill development
  • Psychological safety to experiment, fail, and report failures honestly
  • Leadership transparency about what AI can and cannot reliably do
  • Clear, measurable use cases with defined success criteria before any broad rollout

The honeymoon is over. The question is whether European businesses are ready to do the unglamorous work of a real relationship with AI, or whether they will keep chasing the feeling of that first win while wondering why productivity numbers stubbornly refuse to move.
