Jonas Andrulis has done something genuinely difficult: recognised that his company's competitive moat was never going to be raw model performance, and restructured around a market that is both more defensible and more aligned with European institutional reality. The BSI's technical frameworks, the Bundesministerium fuer Wirtschaft's procurement signals, and the AI Act's enforcement timeline all point in the same direction Aleph Alpha is now walking. The execution risk is real and should not be minimised: public-sector sales cycles are brutal, the compliance tooling market will get crowded, and the company needs revenue before the runway ends. But the strategic logic is sounder than almost anything else a European lab of this scale could have chosen. If Aleph Alpha does fail, it will not be because the pivot was wrong. It will be because European public procurement is too slow to reward the companies it claims to want. That would be a failure worth being angry about, and worth fixing.
